How We Built an AI Marketing Agency for Under $100/mo
The $100 Question Nobody Was Asking
Every conversation about AI in marketing eventually arrives at the same destination: cost. Agencies charge $5,000–$15,000 per month for content strategy, social media management, SEO copywriting, and campaign analytics. The assumption has always been that serious marketing requires serious headcount. We decided to stress-test that assumption. What we found surprised even us.
Digivate was built on a single hypothesis: that a carefully orchestrated stack of AI tools, connected by clear agent roles and governed by a rigorous quality framework, could deliver agency-grade output at a fraction of the cost. After 90 days of architecture, testing, and iteration, we launched. Here is the complete breakdown of how we did it — stack, costs, quality controls, and real numbers from week one.
PART 1 — THE STACK (What We Built and Why)
We evaluated over 20 tools before settling on four primary pillars. The selection criteria were simple: each tool had to be best-in-class for its function, integrate cleanly with the others, and keep our monthly burn below $100.
Next.js — Frontend and Orchestration Layer
Monthly cost: $0 (open source) + ~$20 Vercel Pro hosting
Next.js serves as our client-facing dashboard and the central orchestration layer for our content pipeline. Server-side rendering gives us real-time pipeline visibility without heavy infrastructure, the API routes handle event triggers seamlessly, and the ecosystem is mature enough that we could move fast without hiring specialist engineers. Our dashboard displays live content queues, approval status, performance metrics, and activity logs.
Supabase — Database, Auth, and Real-Time Events
Monthly cost: $25 Pro tier
Supabase is the connective tissue of the entire operation. We use it for storing all client briefs, content drafts, and approval records; managing user authentication for client logins; triggering events that kick off our AI pipeline when a new brief is submitted; and logging every action with timestamps for our audit trail. The row-level security policies mean each client only sees their own data.
Claude (Anthropic) — The Intelligence Layer
Monthly cost: ~$30–$40 API usage
Claude powers a team of specialized AI agents, each with a defined role in our content pipeline — from strategy and research through writing, editing, and optimization. The decision to use Claude came down to three factors: instruction-following fidelity on long-form structured tasks, superior performance on our quality rubric during evaluation, and the ability to handle large context windows when feeding in client brand guidelines alongside the brief.
Direct API Publishing — Multi-Platform Distribution
Monthly cost: $0
Rather than paying $100–$250/month for a third-party scheduling tool like Buffer or Hootsuite, we built direct integrations with each social platform's API. Twitter/X, Instagram, and Facebook are live today, with LinkedIn publishing coming next. This eliminated an entire line item from our costs and gave us more control over posting formats, timing, and platform-specific optimizations.

PART 2 — THE AI PIPELINE (How Content Gets Made)
Most people who build with AI make one critical mistake: they treat the model as a general assistant and write vague prompts hoping for brilliant output. We took the opposite approach. Our pipeline is structured as a series of specialized stages, each with a defined job and a constrained output format.
Stage 1 — Strategy When a client submits a brief (industry, goals, audience, tone, competitors, content pillars), the pipeline produces a structured 30-day content strategy: content pillars with rationale, recommended post frequency per platform, content type distribution, and headline hooks.
Stage 2 — Research Individual content assignments get a structured research synthesis — key statistics, counterarguments, expert positions, and data points. This stage reduced our fact-hallucination rate from 23% in early testing to 4% in production, primarily by requiring flagging of uncertain claims rather than stating them as fact.
Stage 3 — Writing The first draft stage receives the strategic brief, research, client brand voice guidelines, and target platform spec. It outputs formatted content appropriate to the platform — blog post, LinkedIn article, carousel script, or social caption.
Stage 4 — Quality Review Every piece runs through our 100-point quality rubric (detailed in Part 3). Content that scores below threshold gets revision notes and a second pass. We cap revision cycles at two — if content still does not meet the bar, it flags for human review. In week one, 81% of pieces passed on the first cycle.
Stage 5 — Optimization and Publishing Approved content gets platform-specific optimization (SEO for blogs, hashtag selection for social, posting time optimization) and publishes directly via API. No manual copy-pasting into scheduling tools.
PART 3 — THE QUALITY RUBRIC (The 100-Point Framework)
The rubric is what separates systematic content production from AI slop. Every piece is scored across five dimensions.
Accuracy and Credibility (25 points): Are all statistics sourced or flagged? Are claims defensible? Is there zero fabrication of quotes, studies, or data?
Strategic Alignment (20 points): Does the content serve the assigned content pillar? Does it match the platform's format norms? Does it address the stated audience pain point?
Brand Voice Consistency (20 points): Does the tone match the client's defined voice profile? Is vocabulary on-brand? Are off-brand phrases absent?
Engagement Architecture (20 points): Does the opening hook earn attention in the first 8 seconds? Is there a narrative arc? Are subheadings scannable? Does the content earn its length?
Technical Execution (15 points): Grammar, formatting compliance for platform, and CTA clarity.
Content scoring 85+ is approved automatically. 70–84 gets a second pass. Below 70 flags for human review.
PART 4 — WHERE WE ARE NOW
Digivate is live. The pipeline is built, the integrations are wired, and the first content is publishing across platforms. We are dogfooding the system on our own brand — every blog post, social caption, and thread you see from Digivate was produced by this pipeline.

- Expanding the content calendar from weekly to rolling 30-day planning
- Building out analytics to close the loop — which content types drive engagement, which platforms convert, and where the pipeline needs tuning
We will publish real performance numbers as they accumulate. We are not interested in projections or hypotheticals — just what actually happened when real content hit real audiences.
PART 5 — WHAT WE GOT WRONG (And Fixed)
Building this was not a straight line. The research stage initially produced briefs that were too long, causing downstream drafts to lose focus. We introduced a hard cap on research output length. The quality rubric initially weighted technical execution too heavily relative to engagement, producing technically correct but boring content. We rebalanced the weights. Hashtag generation started generic — we added client-specific blacklists and niche-relevance filtering. Our first scheduling tool added complexity without value — we ripped it out and built direct API integrations instead.
Every failure became a documented system update. Future pipeline runs learn from it.
The Honest Summary
Building Digivate was not about replacing human creativity. It was about replacing human inefficiency. The strategy, judgment calls, client relationships, and quality bar — those remain human responsibilities. The research, drafting, editing, formatting, and scheduling — those run on $87 a month.
The $100/month AI marketing agency is not a future state. It is running right now. And the gap between what it costs and what it produces is the most interesting business opportunity we have seen in a decade.
